Hello Reader
I was on a coaching call last week.
My client (who has given me permission to share this) was mid-sentence, explaining how his team had handled things while he was on leave. The cover had worked. Nothing had broken. The team had stepped up and then he said, almost in passing: "I was still doing some stuff last week just trying to coordinate that."
He was supposed to be off.
He knew it. I could hear it in how he said it. Not defensive. Not oblivious. Just aware. Aware that what he was describing was the exact pattern we had been unpacking for months and seeing it clearly did not make it stop.
Nobody tells you this part.
Self-awareness gets sold as the upgrade. Once it clicks, people talk about it like a door that opens into a lighter life. More clarity. Better decisions. Less noise.
But once you see the pattern, you do not get to unsee it. You lose the comfort of not knowing. You catch yourself mid-excuse, mid-avoidance, mid-reaction, and the old relief of just moving forward without questioning yourself is gone. In its place is something more honest and considerably heavier.
You see where you contribute to the very things you are frustrated by. You notice the moments you chose comfort over honesty and sometimes, none of that translates into change. Sometimes it just sits there, watching.
That is the part they leave out.
I remember being a teenager and knowing something was off. There was a version of me that existed in rooms, in conversations, in how I presented to the world, and a version that existed underneath that. They did not match.
What I did not know then was that the moment you find the language for it, a new problem starts.
Because language makes it real. And when it is real, you are responsible for it. The discomfort that used to feel vague becomes precise. And precision is harder to avoid.
That is what self-awareness brings. Not freedom. Responsibility.
But there is another cost. Quieter. Lonelier.
When you have done the work to see yourself clearly, you start seeing the system clearly too. The culture that rewards busyness over output. The blame that lands on the people nearest the work, not the priorities that created the pressure. The gap between what an organisation says it values and how it actually behaves when things get hard.
You see it. You want it to change and the people around you are not there yet.
That is a specific kind of frustration. Not the frustration of not knowing what to do. The frustration of knowing, and being surrounded by people still comfortable inside the thing that needs to change. My client sees exactly this. He can name the dynamics pulling his team down. He can see the reactive culture, the informal expectations nobody wants to formalise, the meetings nobody is willing to push back on.
He sees all of it. And he has to lead inside it anyway.
You cannot drag people to awareness. So you hold it. You push where you can. And you learn to carry the gap between your clarity and the room's current reality without it hardening into resentment.
That is not a small ask.
If you are carrying more than your role description ever accounted for, you probably already know it. The question is whether you are navigating it alone.
Most leaders at this level do not have a space to put it down. Not to fix it. Just to be honest about what it weighs.
One thing to try this week. Pick one pattern you are aware of in yourself. Not the comfortable one. The one you have named privately but not said out loud to anyone.
Do not fix it yet. Write down what it is currently costing you. Right now. In the meetings you are already in, the relationships you are already in, the version of yourself already showing up.
Let it be specific. The discomfort is data.
Three questions:
- What pattern have you named in yourself that you have not had an honest conversation about with anyone who could hold you to account?
- What is the cost of being the most awake person in the room when the room is not ready to change? And are you carrying that alone?
- You know the version of you that shows up when pressure peaks. Is that the version your most important relationships are currently getting?
